When a cover letter is required vs optional
Required: senior roles (Director+), leadership roles, career-switch applications, applications via referral, agency-routed applications, most non-tech roles, government/PSU jobs.
Optional but recommended: mid-level roles at product companies. Skip-friendly: tier-1 SDE / data roles where strong technical resumes do the talking. Even when optional, a strong cover letter moves you up the screening pile by 10-25%.
The 4-paragraph structure that works
Para 1: hook tied to the company (a specific product, news item, hire). 2-3 sentences. Para 2: your strongest credential mapped to their primary need. 1 quantified proof point. Para 3: one concrete story that demonstrates you can solve their problem. 4-6 sentences. Para 4: confident, specific close. Avoid 'looking forward to hearing from you'.
Total: 250-320 words. Anything longer gets skimmed. Use short sentences and concrete details over abstract claims.
Phrases that signal lazy
'I am writing to apply for...' (it's an application; we know). 'I am a hard worker / fast learner / team player.' (every applicant says this). 'I would welcome the opportunity...' (passive). 'In conclusion, I believe...' (no-one needs a conclusion in a cover letter).
Replace with specific claims: 'I shipped X.' 'My current team scaled Y to Z.' 'In my Q2 review I was rated...' Numbers, names, and outcomes beat adjectives.
